Video Platform Launch & Implementation Strategist
About the opportunity
We are preparing to launch an educational video learning platform across schools in India. We seek a highly experienced, independent and execution-focused professional to evaluate launch readiness, anticipate obstacles, devise practical solutions, build a phased roadmap and guide teams through implementation and scale-up.
This is not a presentation-only advisory position. The consultant must challenge assumptions, separate launch blockers from desirable improvements, guide decisions and stay actively involved in execution.
1. Product and platform readiness
Independently assess platform features, architecture, reliability, usability, accessibility and overall maturity.
Test video playback, navigation, audio, synchronization and device performance on intended Windows and Android tablets.
Review online/offline functionality where applicable, poor connectivity, content delivery, storage, updates, licensing and access control.
Evaluate the experience from student, teacher, school administrator and technical support perspectives.
Identify missing capabilities, technical bottlenecks, critical defects and practical remedial actions.
Expected deliverable: Product Readiness Audit with severity-ranked gaps and launch-readiness recommendations.
2. School deployment feasibility
Assess infrastructure across metropolitan, urban, semi-urban and rural schools, including connectivity, electricity and IT support.
Review device specifications, classroom displays, speakers, shared-device setups, maintenance and daily setup requirements.
Evaluate curriculum/timetable fit, teacher digital confidence and regional/language requirements.
Compare private, government, aided and school-chain deployment conditions and recommend appropriate models.
Expected deliverable: School Deployment Feasibility Report with school segmentation, prerequisites and deployment models.
3. Proactive risk and roadblock forecasting
Identify technical failures: crashes, playback issues, device incompatibility, outages, update failures, security and hardware issues.
Identify operational failure points: logistics delays, training gaps, weak support, unclear ownership and multisite coordination.
Identify adoption risks: teacher resistance, low classroom use, weak engagement and gaps between procurement and actual use.
Identify business risks: pricing, sales cycles, acquisition and servicing costs, renewals and unsustainable scale economics.
Review applicable student privacy, child safety, intellectual property, contracts and education-sector compliance requirements.
For every material risk document likelihood, impact, early-warning signs, mitigation, contingency plan, owner and escalation trigger.
Expected deliverable: Prioritized Risk Register, Early-Warning Dashboard, Mitigation Plan and Contingency Playbook.
4. Launch strategy and rollout roadmap
Phase 1: establish baseline readiness, critical corrections and validation standards.
Phase 2: select pilot schools, define success metrics, prepare devices, onboard staff and monitor field usage.
Phase 3: resolve pilot findings, refine training/support procedures and validate improvements.
Phase 4: prioritize regions and school segments, deploy regional resources and monitor operations.
Phase 5: expand to PAN India only when pilot and regional go/no-go thresholds are met.
Specify milestone dates, budget ranges, dependencies, staffing, accountable owners and decision gates.
Expected deliverable: Phased Launch Roadmap, Resource Plan, Milestone Tracker and Go/No-Go Criteria.
5. Technical testing and quality assurance
Set the end-to-end QA approach for video quality, audio clarity, lip sync, navigation, device compatibility and reliability.
Define field scenarios for intermittent internet, shared devices, school hardware and concurrent usage where relevant.
Coordinate defect triage, developer fixes, retesting, release acceptance and escalation of unresolved blockers.
Create clear release-readiness checklists with pass/fail criteria and named sign-off owners.
Expected deliverable: QA Framework, Defect Prioritization Process and Release Readiness Checklist.
6. School onboarding, adoption and support
Design school onboarding, teacher training, reference material and administrator enablement.
Define school coordinator responsibilities, helpdesk procedures, ticket escalation and service expectations.
Measure actual classroom usage, teacher readiness, satisfaction and ongoing adoption.
Use feedback from students, teachers and school management to refine deployment workflows.
Expected deliverable: School Onboarding and Adoption Framework with Training and Support SOPs.
7. Commercial and operational scalability
Evaluate direct versus partner-led school acquisition, distribution, pricing, packaging and licensing models.
Estimate one-time and recurring costs per school, including devices, field deployment, support, training and maintenance.
Develop staffing and operational models for hundreds and thousands of schools.
Define unit economics, capacity constraints, renewal drivers and key management metrics.
Expected deliverable: Commercial Feasibility and Scalability Assessment with scenario-based costs.
8. Vendors, partners and team capability
Identify and assess technology, implementation, logistics, training and service partners as needed.
Recommend outsourcing versus in-house responsibilities and vendor selection criteria.
Review scopes of work, service levels, ownership, fallback partners and critical dependencies.
Assess internal skills and capacity gaps that could delay deployment.
Expected deliverable: Partner and Resource Strategy, Team Responsibility Matrix and Vendor Evaluation Criteria.
9. Hands-on execution leadership
Work with management, product, content, development, operations and field teams to convert plans into concrete actions.
Run structured implementation reviews, unblock dependencies and recommend practical alternatives when plans fail.
Track issue owners, due dates, completion evidence and decisions requiring leadership input.
Escalate emerging risks before they compromise launch dates, costs or school experience.
Expected deliverable: Master Execution Tracker, Weekly Reviews and Decision/Escalation Log.
10. Reporting and project governance
Maintain milestone dashboards, risk and issue registers, quality metrics, budgets and resource utilization.
Report completed items, pending tasks, forecast problems, next decisions and recommended corrective actions.
Make readiness and rollout decisions traceable with written criteria and accountable sign-offs.
Expected deliverable: Weekly Leadership Report and Stage-Gate Decision Pack.
Required qualifications and experience
8–15+ years in EdTech, educational technology deployment, product launch or large-scale implementation preferred.
Documented experience deploying technology solutions in Indian schools, ideally across multiple states or school networks.
Strong knowledge of Indian school operations, institutional procurement, classroom realities and digital adoption.
Working technical understanding of learning platforms, video delivery, tablets, QA and school IT constraints.
Demonstrated strength in risk management, project governance, operating budgets and cross-functional execution.
